Poor when a 40-person shop needs the intake form to stop eating Tuesdays. McKinsey-style and boutique strategy packs exist. A SaaS receptionist or chatbot vendor (FrontDesk, DentalAssist, Rosie, Goodcall, Smith.ai, Voksha) sells a seat you can turn on this week. Fair when after-hours pickup is the fire and you can live with their script. Poor when the row must write JobAddress or MatterId in the system you already pay for.

An in-house AI engineer is a job post. Fair when you have a backlog of connectors, a manager who can review code, and enough work to fill a year. A 40-person Mission Valley firm that buys a campus transformation pack will get a document the founder already believed. The inbox will still be a mess. Theater has a shape you can spot. The deck has a maturity model. The request for proposal asks for 14 workstreams. How to interview a consultant without a theater pack

Ask the same eight questions in every first call. Write the answers in a shared note. If two vendors cannot answer in field names, keep looking.

  1. Which leftover would you ship first in our zip code, and why not the chatbot?
  2. What system of record will you write into, and who must grant access?
  3. What will a person still approve after go-live?
  4. What will we measure on day thirty?
  5. Will you sit at our desk, and which hours match our close time?
  6. What have you shipped that we can click without a login you control?
  7. What do you refuse to automate?
  8. What happens to the guest account when the project ends?

A useful answer names TicketStatus, EstimateStatus, ReservationId, or LastHygieneDate. A weak answer names “transformation,” “enablement,” or “the journey.”

Bring your unofficial spreadsheet to the interview. The consultant who flinches at an ugly export is not the hire. The consultant who starts rewriting column headers in the first hour might be.

Ask where they live and where they will actually drive. San Diego County is large. A consultant who will not name Kearny Mesa, Chula Vista, or Encinitas as different clocks will reuse one script. Ask whether they invent a local office. We do not. The studio is in San Diego. On-site is a drive.

They should ask the constraint you will not move: no-text list, no binding price from a draft, bilingual greeting, refuse list for clinical advice.

They should ask fit. Roughly 30 to 250 people is the band we work. Smaller shops are a fit when one workflow is clear. Past 250, pick one department before anyone books a calendar.

They should ask whether you need a room or a build. If the dentist thinks AI means a website chatbot, the coordinator thinks it means the phone, and the office manager thinks it means a HIPAA ban, buy the room first. If the yard already knows the missed-call leftover, buy the build.

They should not ask you to invent a testimonial. They should not claim your neighbor is a client. Public systems we will name: Omnira Dental, Octana, Eviction Wizard, Guidera, TokenTra, Protectron, Nerlude, Nexuvo, NanoBrief. Unnamed logos teach nothing. Invented logos teach less.

A good consultant will send you to a SaaS receptionist when that is the honest first buy. That recommendation is a hiring signal. A consultant who only sells their own custom agent is a vendor with a calendar.
